# Performance appraisals: reviews that end in agreed goals | Coacha

**Reviews that end in agreed goals.** The person writes about their period, their team leader adds a note under each answer, and the goals for next time are agreed. HR sees each review reach an acknowledged record.

## A review both people write.

1. **The person writes first.** Short answers in their own words, starting with what went well.
2. **Their team leader replies.** A note under each answer, and one for anything else worth saying.
3. **Both agree the record.** The person reads the notes and acknowledges them. Their goals come back at the next review.
4. **HR sees the round finish.** Where each review has reached, so follow-up goes to the right people.

## What each person needs to do their best work.

Last period's goals return in the third question, so each review builds on the one before.

- **Doing well**: "What have you been doing well this period?" What each person is proud of, in their own words. Recognise it while it is fresh.
- **Do better**: "What could you do better?" Where they already know they can improve. Agree the change early.
- **Progress on goals**: "How have you progressed against the main goals you set last time?" Whether last period's goals happened. See follow-through across the year.
- **Goals**: "What are your goals for the next period?" What they will aim for next. Line them up with the team's priorities.
- **Support I need**: "How can your team leader or the organisation help you reach these goals?" What would help them get there. Put time, training or a mentor where it counts.

## A record both people stand behind.

Each review becomes a record of what both people wrote and agreed. HR's round summary shows where each review has reached.

## Who answers and who reads

The person writes first. Their team leader responds. HR keeps the record.
